In Brazil, a large number of companies are established annually. In 2024, according to the Brazilian government, more than 4.2 million new companies were registered. However, in the same year, more than 2.4 million companies closed, 97.6% of which were micro and small businesses. A recent diagnosis concluded that the primary reason for these closures was related to management issues. Identifying business strengths or potentiailities enables companies to take action to address or mitigate these problems. In the case of startups created inside of universities, such diagnoses can also help universities or other supporting entities understand their strengths and prioritize management and investment efforts. Therefore, to better understand the strengths and weakness as well of startups created at a Brazilian Federal University, we conducted a case study involving two startups in the engineering field. Based on IncubE, a business diagnosis methodology, we interviewed the startups, analyzed and diagnosed their challenges, prepared diagnostic reports, and provided feedback to the companies. As a result of the study, we identified the main vulnerabilities faced by the startups. So we used the action plan presented on IncubE, matured with its application in more then 100 entreprises, we proposed a strategic action plan to help them address critical issues. This study has the potential to serve as a foundation for the strategic planning of startups, to indicate priority areas for funding bodies, and to foster discussions with the universities where the startups are created.
